How to Scale a Business: What Got You Here Won’t Get You to $100 Million

At some point in every entrepreneur’s journey, something strange happens. The very things that made you successful begin to get in the way of becoming even more successful. Your work ethic, hustle, instincts, problem-solving ability, and determination to make things happen despite the obstacles can be breathtaking to behold.

These characteristics may be exactly what it takes to build a successful business. But they aren’t enough to scale one.

That’s one of entrepreneurship’s great paradoxes. What gets you to $1 million won’t necessarily get you to $10 million. And what gets you to $10 million almost certainly won’t get you to $100 million. Because every new level of business requires something different from the organization…and something different from you.

Over the past several weeks, we’ve discussed the transition from building a business that depends on you to building an organization supported by four pillars:

  1. Principles
  2. People
  3. Systems
  4. Culture

Now it’s time to take the next step…Scale.

Entrepreneurs often use the words growth and scale interchangeably. They shouldn’t.

Growth means doing more of what already works. Scale means developing the capacity to do exponentially more without requiring exponentially more from you. That’s an important distinction.

You can double your revenue and double your workload… That’s growth.

You can open ten locations and create ten times the problems… That’s growth.

You can hire fifty more people and still have every important decision eventually land on your desk… That’s growth.

Scale is different.

Scale requires the organization to grow its capacity faster than its complexity. And that’s where many successful entrepreneurs eventually hit a wall. Not because there isn’t enough opportunity, the market disappeared, or the founder stopped working hard, but because they simply reached the limit of the operating model that got them there.

At $1 million, you can know almost everything happening inside your company. At $10 million, that’s becoming increasingly difficult. At $25 million, it’s impossible. And if you’re building toward $100 million, the question can no longer be:

“How much more can I do?”

It has to become:

“How much more can the organization do without me?”

That’s a completely different question.

And answering it requires founders to do something we’re notoriously bad at…Letting go.

Perhaps the hardest of all is letting go of the belief that being needed proves your value. Because the $100 million version of your company cannot be built by simply creating a busier version of you. It requires a different version of you.

Your job increasingly becomes setting direction, developing leaders, allocating resources, protecting the principles and culture, asking better questions, and making the handful of decisions that truly require you. That’s what scale demands.

And here’s the irony:

The better you become as a founder, the less your organization should need you to operate it. That’s not losing control. That’s building capacity.

I’ve had to learn this lesson personally—not once, but three times over the 20-year history of Chiro One Wellness Centers.

Each time required me to let go of something I once believed the organization needed from me. And each time, though painful at first, something remarkable happened.

The organization became stronger.

What once felt like removing my influence eventually revealed itself as expanding the organization’s capacity. Looking back, I now see each transition as a blessing.

Every time the organization learned to do something without me, it became capable of becoming something bigger than me.

That’s scale.

Over the coming weeks, we’ll explore what separates businesses that grow from organizations that truly scale. Because if your goal is $100 million and beyond, eventually you have to stop asking:

“How do I do more?”

And start asking:

“What must become possible without me?”

“What got me here that I may now need to let go of to get where I’m going?”

Honor what got you here. But don’t let it imprison you.
